The seven stages of the AI age

Where is this heading?

Most conversations about AI are about the next model. This one is about the direction.

Adoption Agency Abundance Metamorphosis Representation Federation Sovereignty

This is a way of thinking about change, not a timetable. The stages overlap. Different markets will move at different speeds and some will reach a later stage before an earlier one has finished. What follows is our working interpretation.

1. Adoption

People and organisations use AI for familiar tasks: research, writing, analysis and coding.

The benefit is immediate and incremental. AI adds capability inside existing ways of working. The tools change. The work mostly does not.

What matters: usefulness.

2. Agency

AI starts pursuing goals and carrying out delegated work. It sends the email, books the appointment and files the claim.

Identity, permissions and accountability stop being details and become essential, because the ability to act is not the authority to act. Authority has to be granted explicitly, bounded, signed and enforced outside the model. A model can propose an action. It should never be the one deciding that it is allowed.

What matters: provable authority.

3. Abundance

Useful intelligence becomes inexpensive and widely available, running on devices and in the cloud.

When intelligence stops being scarce, who provides it matters less and who it works for matters more. A rep✨ should keep its identity, history and relationships as its intelligence and storage providers change. The rep✨ persists. The intelligence underneath it is replaceable.

What matters: continuity.

4. Metamorphosis

Businesses begin redesigning processes, roles and business models around abundant agency.

The opportunity is not making an existing process faster. It is changing how the service works. Finding a home through portals, viewings and paperwork looks very different when the renter and the landlord each have a rep✨ that can do the legwork. Organisations that treat AI as a feature risk being overtaken by those that redesign around it.

What matters: redesign rather than acceleration.

5. Representation

Persistent reps✨ become a primary way for people and organisations to interact. A rep✨ carries context and bounded authority, discovers other represented parties and turns intent into outcomes.

Its duty runs to the one it represents. Not to the platform that hosts it, the provider that funds it or the counterparty across the table.

What matters: loyalty.

6. Federation

Representation works across independent providers and systems. No single company runs the network, just as no single company runs email.

Shared open standards let reps✨ discover each other, verify identity, understand authority and communicate. A rep✨ hosted by one provider can deal with a rep✨ hosted by another and each can check who the other acts for.

What matters: open standards.

7. Sovereignty

People retain meaningful control over their representation. They can change providers, move their history, revoke permissions and preserve continuity.

Portability means continuity, not merely export. Leaving should never mean starting again.

There are four possible relationships between staying and leaving.

Wants to stayWants to leave
Can leaveTrustAgency
Cannot leaveDependencyControl

Beautiful should optimise relentlessly for the top row. If you cannot leave, staying proves nothing. Beautiful earns loyalty because people can leave and choose to stay.

Can leave. Chooses to stay. That’s trust.

What matters: trust.

What this means for Beautiful

Beautiful is building the foundations this transition needs: identity, authority, continuity and trust. They are open, so anyone can build on them and compete with us on merit.

We prove them in a sector before we generalise them. Homes and work come first, with Rentiful representing renters. Each sector has to show real outcomes, earn a leading position on the strength of them and teach us what the next market needs.

The ambition is an open Internet of Representation, in which the relationship survives changes in models, devices and providers.

Trust, portability and freedom to leave are part of the product.
